Trunk-Based Release - What It Means for QA at Each Level

In trunk-based development, code merges to main and releases ship daily or multiple times daily. The traditional "wait until sprint end, then test everything" model breaks down. Each QA level needs to adapt differently to keep up with this pace without sacrificing quality.

L1

Execute smoke tests and automated regression reliably under tight time windows. Know which subset of tests to run for each release type.

L2

Practice impact-based test selection - test only what changed. Read PR diffs fluently to scope testing efficiently per release.

L3

Design risk-driven quality gates: block risky changes, fast-track safe ones. Own the trunk-based test strategy for the entire squad.

L4

Architect the company-wide trunk-based QA model. Define what "production-ready within 24 hours" means and the criteria to enforce it.

QA Engineer

Works under guidance to build core testing fundamentals. Executes quality test cases, writes clear bug reports, and shows a proactive learning mindset. Does not yet need full independence — but should not wait to be told what to do at every step.

Works independently on a feature or sprint scope without needing constant direction. Applies risk-based thinking, uses AI and basic automation daily. Can represent QA in team meetings and proactively surface quality risks before they become problems.

L3 · 4–7 years

Senior QA Engineer

Leads quality strategy for a squad or product. Fluent in risk-based testing, owns the automation suite, and meaningfully influences team decisions. Bridges QA and stakeholders — Dev, PM, EM, and clients — with data-driven communication.
